Trello Workflow Bottleneck Audit
Find where cards pile up and why.

Analyse flow on our Trello board. Cards with date entered and date left each list: [CARD_MOVEMENT_DATA]. Work in progress limits, if any: [LIMITS]. Team size: [TEAM_SIZE]. Explain your method in four lines so I can repeat it: how you computed time in list, how you treated cards that never left a list, how you handled weekends, and how you dealt with cards that moved backwards. For each list calculate the average and median days cards spend there, cards currently waiting, and the longest waits (naming outliers by title), with arithmetic and the sample size. Example (invented, 40 cards): average days in list Backlog 9.5, In progress 3.2, Review 6.8. Identify the list with the highest average time and where cards re-enter (rework loops). Treat cards waiting on other people differently from cards being worked on. Give three possible causes for the main bottleneck and a small experiment for each, such as limiting Review to three cards for two weeks, stating in advance what result means success or failure and who checks. Suggest a limit for the busiest list based on team size, a simple chart from the same data (list names along the bottom, average days on the vertical axis, a second series for cards waiting), and a before-and-after sketch of the flow. Recommend what to record from now on (entry dates for each list, cards returned for rework, age of the oldest card) in a five-minute weekly habit, and a date to repeat the analysis. Limits: cards may be moved late, some work happens off the board, and a short period may not be typical.

Invented data: 40 cards finished. Average days in list: Backlog 9.5, In progress 3.2, Review 6.8, Done n/a. Median Review time 5 days. Cards returned from Review to In progress: 11 of 40 = 27.5 percent. Main bottleneck: Review. Experiment: limit Review to 3 cards and review each within 2 working days; check after two weeks whether the average falls below 4 days. Reading: cards spend 6.8 days in Review compared with 3.2 in progress, so the work is waiting for review for more than twice as long as it is being worked on. Rework: 11 returned cards is more than a quarter of the total, which suggests that review criteria are unclear. Experiment: write a five-line review checklist and add it to the card template.
