Now-Next-Later Roadmap From Strategy
Frame the roadmap around outcomes, not feature lists.

Draft an outcome-based roadmap. Product vision and strategy in brief: [STRATEGY]. Current backlog themes: [THEMES]. Planning horizon: [HORIZON]. Key constraints (dates, dependencies, capacity): [CONSTRAINTS]. Create a roadmap with now, next, later columns. For each item state the customer or business outcome, how we will measure it, the problem it addresses, and our confidence level. Avoid dates beyond the next quarter unless there is a hard constraint, and show ranges. List dependencies and capacity assumptions. Provide a one-page version for executives and a detailed version for the team. Add questions to test whether each item belongs on the roadmap, such as which metric it moves and what evidence supports it. Add a test for each roadmap item: which strategic goal does it support, what evidence do we have that customers need it, and what happens if we do not do it this quarter. Provide a short script for explaining to a stakeholder why an item moved from next to later, and a monthly review ritual that adjusts the roadmap based on what the team learned. Add a worked example of three roadmap items for an invented product, each written with outcome, metric, problem, confidence and the evidence behind it, placed in now, next and later with reasoning. Include one item that was moved from next to later and the message that explains why. Label it an illustration. Add a quality review checklist of eight questions to run on each item before it is allowed on the roadmap (is it an outcome or a feature, what metric moves, what evidence exists, what is the smallest test, what does it depend on, who owns it, what are we not doing as a result, what would make us remove it). Provide a format for a roadmap change log so that stakeholders see what changed since last month and why.

Strategy: reduce churn among small teams. Now (this quarter): Faster setup - outcome: activation within 24 hours from 60% to 70%; confidence high. Next: Shared dashboards - outcome: weekly active teams +10%; confidence medium. Later: Integrations marketplace - outcome: expansion revenue; confidence low. Dates only for Now. Dependencies: design capacity. Item test: which metric does it move? What evidence do we have? Why something moved to later: "Interview signals were weaker than for setup." Review monthly. Monthly review notes: what we learned, what moved, and why; share them with stakeholders in two paragraphs.
