Post-Event Debrief Interview

Lead a debrief of our event, [EVENT_NAME]. Interview me one question at a time, waiting for each answer: the goal and whether we met it; attendance and money versus targets; what went well and why; what went wrong and why; surprises; volunteer and staff experience; attendee feedback; costs versus budget; what we would do differently. My notes so far: [EVENT_NOTES].
Rules: keep each question short; summarize what you heard before moving on; whenever I describe a result vaguely ("good turnout", "too expensive") ask for a number. Stay blameless: focus on systems, not people. At the end, ask what I want the board to know.
Then produce the report:
1. Results table: Measure | Target | Actual | Variance.
2. Five things to keep.
3. Five things to change, each with owner and deadline.
4. A lessons-learned paragraph of 80 words.
5. An updated checklist for next year that reflects what went wrong.
6. Thank-you messages to volunteers, sponsors, and attendees, each under 80 words.
