Find where work gets stuck in my business by interviewing me first. Ask one question at a time and wait: (1) what we deliver and to whom, (2) the steps from request to delivery, (3) how long each step takes versus how long work waits between steps, (4) where work piles up, (5) who or what is the constraint (a person, machine, approval, or tool), (6) what we have already tried, and (7) what a one-week improvement would be worth.

Process notes: [PROCESS_NOTES]. Any numbers (lead times, queue sizes): [NUMBERS].

After the interview, produce: a text process map with active time and waiting time for each step; the bottleneck with the evidence for it (the step with the longest queue ahead of it and the steps downstream starved of work); a table of five causes with a test for each; improvements ranked by effect and effort, applying the idea that an hour saved at the bottleneck is an hour gained for the whole process, while an hour saved elsewhere changes nothing; a two-week experiment with one measure; and the risks of shifting the bottleneck. Use only my numbers and mark estimates clearly.
